Chicago-based Consulting Firm Shows How Distribution Strategy Leads to Market Share and Revenue Growth
John Henderson, President/CEO of Frank Lynn & Associates Inc., a Chicago-based consulting firm, agrees that new products and technologies are a definite plus. However, he points out that many seemingly viable new products fail because manufacturers don’t understand the complexities of distribution channels. Henderson also points out that even without a compelling new product, companies can use channel strategies alone to find profitable sources of revenue growth.
Unfortunately, many executives from engineering or sales backgrounds don’t have experience in “channel strategy,” and it’s costing their companies a fortune.
Recently, a large industrial components manufacturer recognized this dilemma. It engaged Frank Lynn & Associates with one major objective presented in the form of a question:
How can we develop an aggressive growth strategy in a mature market to jump start revenue and market share growth?
This client was in the revenue doldrums. They faced new, low-cost competitors, no new whiz-bang products, and relied on stale management solutions that were safe but failed to deliver the needed results. In this environment, management’s revenue growth goals of 11 percent per year seemed unlikely, and maybe even unachievable.
To determine if the growth target was possible, the Frank Lynn & Associates team conducted an evaluation of the company’s product portfolio, competitive situation and its go-to-market strategy. The questions the team asked were:
> Where could the 11 percent per year growth come from? Product tweaks? Geographic expansion? New customer segments? New brands or targeting of new competitors? New channels?
> Where does the company have coverage gaps?
> What are unmet customer needs?
> Where are competitors weakest?
Based on the analysis, the Frank Lynn & Associates team determined that the company had overlooked a few incremental, specialized channels selling to niche markets. Furthermore, many resellers in the core channel cherry-picked the product line, selling competing accessories lines and avoiding slow moving SKUs. Using the framework shown on the next page, the team worked with management to find a consensus approach. The resulting “Change” strategy, if successful, would easily hit the 11 percent target.
While closing the key “Change” gaps became the strategy, the Frank Lynn & Associates team pointed out that the real trick was in the implementation, the so-called “boots on the ground” phase.
Specialized channel partners were not equally dispersed around the country. The same was true of cherry-pickers. According to Henderson, “What our client didn’t fully understand was that yes, they needed a national go-to-market strategy, but achieving their growth target could only be accomplished at the local level.”
The national strategy included a recruitment pitch and incentives for specialized resellers. It also included a redesigned channel compensation program that put more emphasis on full-line sales than sheer volume. However, the strategy lacked specific direction needed for each territory manager and failed to account for local market differences. The client’s salespeople needed to know where to find the specialized channels and cherrypickers.
This need led Henderson and the Frank Lynn & Associates team to the next step in the engagement. “We used our proprietary Territory Share Assessment (TSA) tool to build a bridge between the national strategy and the client’s local market characteristics,” Henderson says.
The TSA tool is designed to help companies get detailed data for revenue, market share, and market coverage by channel type and by customer segment. The TSA involves:
> Interviews with key resellers (your own and competitors’) in selected local markets
> Interviews with a sample of target end-user customers in the same local markets
> Identification of new (specialized) resellers to fill gaps, or existing resellers to target with new programs (e.g., anti-cherrypicking programs)
> The development of local market models to predict conditions in other geographic regions (for example, the ratio of a certain type of customer to a certain type of reseller)
One of the key “aha” experiences for management occurred when they discovered that many of predicted gaps existed in some of the largest markets and among the largest distributors. On its face, this was bad news. However, when you’re trying to grow 11 percent in a mature market, the bigger the gap, the bigger the opportunity for growth.
Faced with the actual data, management found the conviction to green-light a complete reallocation of marketing and distribution resources.
Staffing and budget were applied in some sales channels and geographic markets that previously had received little attention. At the same time, some regions that were previously considered over-funded got even more funding if the data supported the case. Sales territories, compensation and goals were adjusted to focus on the specialization and cherrypicking behavior. Similar programs were instituted at the channel level.
The local market data created a strong internal focus. Programs were carefully coordinated throughout the product, market and sales organizations–teams that had previously worked on their own agendas.
What were the results?
In the client’s first major geographic target market, the market research and analysis identified two new sales channel partners that should be pursued. “We worked with management to successfully establish a new relationship with these distributors, and the client realized immediate sales and market share growth that would not have occurred otherwise,” says Henderson.
Management forecast incremental revenues in the first local market of 0,000 in the first year. However, they hit that target in nine months from the date Frank Lynn & Associates first delivered its “Change” recommendations.
The team led the client through the local market process in two separate territories. During that time, they formalized the process steps, defined the internal and external information requirements and trained key client personnel to lead the implementation program in all remaining important territories.
Henderson concludes that the key to success is first designing the big-picture, national go-to-market strategy and then designing a program that can translate the strategy into local market tactics–where the actual growth occurs.

We are pretty excited, and have been working on app development for the iPad since the developer kit was released. The media is abuzz about the new device and next few weeks will be an iPad frenzy as they begin to arrive.
The iPad is a great new device that takes mobile computing and application development to a whole new level by being ultra portable, mobile and convenient. However, there are many other tablet devices set to come out this year that are really amazing as well, and definitely deserve some attention.
For this week’s column, we’ve decided to tell you about some of the other tablet options and why we are pretty excited about them too.
WePad
German Company Neofonie⢠announced a new entry to the the tablet market: the WePadâ¢. Not to be confused with the iPad, the WePad has a very impressive arsenal of features and hardware. Based around Google’s open Android operating system, the WePad boasts a 11.6″ display, a 1.66GHz Intel Atom N450 processor, a webcam, USB sockets, a flash card reader, and many other impressive features.
With the Android operating system, it will be able to download and run apps from the Android Marketplace, as well as its own WePad AppStore, which means that current android apps should be able to run fine on the WePad, or have WePad specific applications. Also, unlike the iPad, the Android OS allows multitasking which creates a much better user experience.
Even though Neofonie has a working prototype that they showcased last week, they have yet to announce a release date or purchase price. But even so, if it can do everything they say it can, it is going to be one of the most impressive tablets on the market, and it provides encouragement to those looking to build apps for android phones since they will also get to play with tablet devices.
However, the WePad isn’t the only upcoming Android-based tablet.
ARCHOS Home Tablets
Announced earlier this month by the French company Archosâ¢, the ARCHOS 7 Home Tablet and ARCHOS 8 Home Tablet are the latest in their mobile computing options. The Archos Home Tablets are each designed for specific applications, and each targets a different market.
The Archos 7 is the smaller of the two, sporting a 7″ touch screen, but it comes packed with power, and is probably the least expensive of all the tablets listed here, at just 0. The Archos 8 Home Tablet is larger and is intended to display like a picture frame, which is meant for the home or kitchen.
For example, you could prop it up in the kitchen and use it when preparing a meal to access the Internet, pull up recipes and cooking instructions or chat with people online. Then when it’s not in use, you could it could just display pictures or video.
That’s not to diminish the power or portability of the device, however it is meant as a compact stand-alone computer that can be displayed in any room in the house. But for a more mobile and portable device, the Home 7 tablet may be a better fit.
Both of these devices run on Google’s Androidâ¢, and they each reach a very specific audience. As a software developer, we definitely see the potential for developing custom apps for these devices, especially since the apps would be available to all Android devices as well.
Archos is also expected to release yet another mobile internet tablet later this summer, called Archos 9, which will also be powered by the Android OS, be slightly larger than the Archos Home 7 and include improved web connectivity.
Notion Ink: Adam
Based out of India, Notion Ink⢠was founded with the express purpose of creating tablet computers. Notion Ink has cutely called their first creation Adamâ¢, a very impressive tablet that runs on the Android OS.
Among its features is that it runs Adobe Flash to leverage the best of rich internet applications, has a 180 degree swivel camera for video chart or taking front-facing pictures, multi-touch support and 3G and Wi-Fi connectivity. In addition, Adam also features a Pixel QI transflective screen. What is that? It is a 10.1 inch screen that can switch between backlit LCD mode like on other tablets, and a low-power electrophoretic reflective mode, which looks more or less like e-ink, making it a great solution for switching between video and ebooks and greatly extending battery life while reading.
Expected to be released this June, Adam claims to have up to 16 hours of HD video playback, supporting 1080p video, all powered by a dual-core ARM processor and an NVidia GPU.
Adam really opens up the door to future application development possibilities for mobile and portable devices. Needless to say, we can’t wait to get our hands on one.
Microsoft Courier (Rumored)
Jumping back to the US, Microsoft⢠has a “secret” upcoming product called the Courier. It still has not been officially announced by Microsoft, but the web is full of demo videos and pictures all showing prototypes of the device. Does that make it true? No, not necessarily. But the rumors are so juicy and the Courier looks so good that we can hardly resist.
What makes the Courier especially unique is that it is actually not a tabletâit’s a booklet. It has dual 7-inch multi-touch screens, which means that you get a lot of screen space, but it folds down into a very compact size.
Not much is known about the exact specs on this device, but we can be pretty sure that it will involve Microsoft’s new Windows Phone 7 operating system, which should provide plenty of power and diversity to the device. Also, the Windows Phone OS app development uses XNA, .NET and Silverlight, which are used in the development of Windows and gaming software, which should make courier apps very powerful and versatile.
HP Slate Windows 7 Tablet
Another US contender, Hewlett Packard⢠announced their Slate⢠tablet set to be released as early as June. This one also comes with an estimated price of 0, which is right in line with the iPad. However, the HP slate also boasts Flash capability, a faster processor, and runs on a Windows 7 Platform, meaning that it should be able to run anything that you can run on Windows 7, including any internet browser, Photoshop and games.
However, managing traditional Windows applications with only a multi-touch screen may not be the best solution in all cases, and so it also has Bluetooth capability and USB ports for easy attachment of a keyboard or mouse.
We are slightly surprised that HP went for Windows 7 instead of the Windows 7 Phone OS, but in either case it presents some exciting capabilities and considering it comes from an already well known brand and beats the iPad on specs, it could become a very popular platform.
Dell Mini 5 Android Tablet
Unveiled at CES earlier this year, Dell® announced a concept 5″ tablet that runs on the Anroid OS. It also comes with 3G, Wi-Fi and Bluetooth connectivity and is a mix between a large phone and a tablet. Or in other words, it is a really very smart phone.
Dell is also running with Android, which makes it another platform for Android apps and those that develop for them.   The Dell Mini 5 also boasts a 1GHz Snapdragon processor that should give it plenty of power without sacrificing batter life.
Spring Design Alex Ebook Reader
Spring Design⢠combines a traditional E-reader with a second LCD screen, based off of Android OS. This beats out other dedicated E-readers because it has a web browser and provides the best of both worlds. It also comes with Wi-Fi connectivity and Ebooks from Borders bookstore.
The combination between and E-reader and LCD provides for some cool combination applications as well as improved battery life and better readability of web page content.
Once again, the Android OS means some compatibility between other Android powered devices, which provides even better distribution for Android applications.
JooJoo
Singapore based company, Fusion Garageâ¢, announced the JooJoo⢠late last year. According to their website, JooJoo is based off of the African word “joujou,” meaning magical device. And this device is magical.
With a 12-inch LCD screen, the JooJoo boasts the ability to play HD videos and has Wi-Fi capability. This product is currently available for pre-order, for around 0. One thing that makes the JooJoo different is that it runs apps completely through the Web and runs on its own proprietary operating system.
Fusion Garage announced their tablet just before the iPad and so has become an underdog in the news. However, according to Fusion Garage, orders have actually increased since the iPad announcement. In either case, this probably will not become a mainstream device, but it is an alternative option that may be worth consideration.
Lenovo U1 Hybrid Notebook
Lenovo® has been working with small netbooks and tablet PCs for some time, but the U1 hybrid⢠notebook represents a shift in their tablet technology.
The unique feature is that it is essentially a netbook â small portable and similar to a laptop, but then the screen can detach and function like an independent slate tablet. This literally puts two PCs into one device, and each has its own processor and operating system, but work together as a clamshell laptop or a multitouch slate tablet.
In this way, the base serves as a hop and docking station, whereas the tablet can be used in very mobile instances. The two processors also use Lenovo’s Hybrid Switch technology which allows seamless toggling between the two processors.
The U1 runs on the Skylight Linux operating system, designed specifically for small devices, and has a user-facing camera and a wealth of features, including 3G connectivity, multi-touch, and long batter life. Unfortunately all these features cost a bit more than other slate tablets, pricing it at 00, but still within the range for new laptops. It should be available by June of this year.
Lenovo also has a few other small notebooks coming out this year, including the Skylight Smartbook. Lenovo still pairs their slate tablets with a keyboard, but that may prove to be a positive bonus to those who are dissatisfied with touch-screen typing.
As a developer, we look forward to continuing Linux-based development, and it will be exciting to see if mobile application development takes off on this type of platform.
Conclusion
If you noticed, there are a whole bunch of Android powered devices. Market studies show Android taking over Apple’s iPhone OS as soon as 2013, and you can see with so many devices running on Android that the market for Android application is only going to get larger.

The battle between HTML5, Flash®, and other related technologies has been raging pretty heavily over the last few months. This is in part because of statements made by Apple’s CEO Steve Jobs, responses from Adobe and responses from various aspects of the industry.
Here is what the debate comes down to: Adobe Flash® is privately owned, and has some weaknesses, but it is used on over 90% of computers and at least 60% of internet video. But in protest of Flash’s weaknesses, Apple refuses to support Flash on any of its mobile devices and instead is pushing towards support of HTML5, which promises to provide some of the same functionality of Flash. Unfortunately, HTML5 is far from a completed technology and is not ready for a full launch anytime soon.
Adobe has fought back by launching an ad campaign which criticizes Apple for strictly controlling its own platform; including content censoring and developer controls.
The debate will not be resolved anytime soon, however it does provide insights on fundamental aspects of Internet technologies; as well as highlights common issues that should be considered when creating new websites or rich Internet applications.
We’ve created a quick rundown of the different issues, which should help you better understand the technologies and what this all means.
HTML5
In very simple terms, HTML describes the language used to make websites display content in the way we want. A web browser, such as Internet Explorer or Safari, reads the HTML code and converts that into a readable and usable format.
Currently, web browsers need additional add-ons and plug-ins in order to play most media content. One of the biggest features of HTML5 is the ability to create video or interactive content without the need for external applications such as Flash or Silverlightâ¢. This feature is possible for HTML5 video because the video content revolves around a video codec called H.264. A codec describes how videos are encoded and decoded, and H.264 provides very efficient decoding making it optimal for use in high definition video.
Although HTML5 is being developed by a consortium of professionals, represented by Apple, Googleâ¢, and many others, full HTML5 integration is still a few years away. This depends largely on creating HTML5-compatible browsers. Even though standardization has yet to be finalized, Apple’s Safari®, and Google’s Chrome⢠are already well on their way to compatibility and support of most HTML5 features.
However, Microsoft’s® Internet Explorer® still dominates the browsing market and even nine-year-old IE 6 still maintains 10% of the browsing market. So while Microsoft promises to make IE 9 somewhat compatible, it is unclear what will be done for IE 6, 7, and 8.
This presents a predicament for those wishing to launch a new site that embraces the technology: What is the point of a HTML5 site if 50% of your visitors will not be able view it properly? Of course, technical innovation should not be hindered by outdated technology, but it is something to consider when designing a new site.
H.264
As far as codec’s go, H.264 is really good. It encodes a vast amount of visual data into a tiny space without sacrificing much quality. This means that you can stream HD video over slower connections, which is excellent for internet video, mobile content, and full HD video.
H.264 is also used to provide the high quality video in Blu-ray⢠Discs, digital cameras and digital broadcasting. In fact, most modern computer processors are specially designed to be able to decode H.264 without the need for additional software to do the decoding. This makes the H.264 codec extremely efficient, especially on mobile devices, since it generally takes considerably less battery power to decode and view.
But keep in mind that H.264 is only a codec. It doesn’t do anything by itself except encode and decode video, and it still needs to be played back by a browser or media platform. Even though some browsers promise to support H.264 without the need for a media player, media players can also play H.264 video. In fact, Flash has supported the H.264 codec since 2007 (although Apple’s QuickTime® player has supported most H.264 formats since 2005).
Even so, a codec is not a replacement for a media platform. For content sites like Huluâ¢, or any television network site, H.264 simply does not provide enough utility on its own to be embedded into a webpage without the support of a proprietary media player. One issue is that H.264 and HTML5 do not provide any sort of content protection. In the case of Hulu, or any television network that wishes to protect its content and prevent (or at least make it difficult) for people to download content, a third-party media player is required. For video sharing sites, such as YouTubeâ¢, copyright controls may not be as necessary.
Also, on its own, H.264 does not allow adaptive streaming â the ability to continue to play video despite the user’s changing bandwidth availability. This is important for many users who want to watch live content, or do not want to continually buffer the video.
There are also legal considerations with H.264, which is a proprietary software technology which dictates the payment of royalty fees for commercial users with user agreements. According to some sources, Adobe pays over million each year just to allow Flash to play H.264 video.
Another codec, VP8, which is now owned by Google, promises to be a suitable alternative to H.264, and will be entirely open source. Although VP8 is not as widespread and does not have the hardware support that H.264 does, it promises to be a strong competitor by bringing further efficiency and quality to video.
While both platforms are important in the future of the Internet, and both help bolster the ability of HTML5, neither can replace full media platforms such as Flash or Silverlight.
Adobe Flash®
One of the benefits to Flash and similar applications is they provide consistency across different browsers and operating systems. Instead of making modifications to a site for each possible browser, Flash manages those differences and provides a consistent user experience.
Flash also allows better content management and content controls than HTML5. As discussed above, Flash provides content protections, which prevents (or at least makes it more difficult) people from grabbing video or other media from your site.
Criticisms of Flash include major security flaws, which are among the top security exploits in computers. While it is true that Flash has only a few number of security holes, less even than Apple’s QuickTime, the security holes in Flash are much more substantial.
Flash also has some compatibility issues, and has been blamed for causing Macs to crash, as well as eating up battery life in laptops and mobile devices.
Although Apple has decided not to allow Flash on its mobile products, 19 of the other 20 top manufactures have committed to making their products compatible or eventually compatible with Flash. This means that while Flash based applications may not be currently viewable on most mobile devices, they will be fairly soon.
Even so, according to Adobe, Flash is on 98% of PCs, which makes it useful as a standard content delivery platform. Moreover, 85 of the top 100 websites use Flash content, 70% of web games use Flash, and 75% of video is viewed in flash player.
In other words, Flash has become a major component in web technologies. Is its position justified? Perhaps. It allowed for sites like YouTube to become mainstream and ushered in an era of Internet video and interactive digital content. It is evolving and still imperfect, but it successfully fills a need.
In fact, there are currently 3.5 million developers that use the Flash Platform (according to Adobe), which may be an indication of its usefulness as a content and media system for years to come. But, as with most technologies, competitors will come. Already Microsoft’s Silverlight provides some powerful capabilities and improvements, and HTML5 will remove the necessity for Flash in many situations.
So is Flash dying? No. But it is quickly adapting in order to stay alive.
